As for making your tree a puppet...you could rig the puppet with a radio control. If you have anyone who is handy with RC stuff it could be a way to go. Best of luck!
Axtell sells animatronic "hands free" puppets that will perform either via radio control or pre-recorded animation - http://www.axtell.com/custom.html (scroll down to see an example of one of these). The Two Towers Extended Edition DVD has a lot of "making of" features about Treebeard from Lord of the Rings that might provide some inspiration.

Just make sure whatever you make it out of isn't flammable. You might even be able to locate a solution to make it fire-resistant even if the materials you use are flammable (check some theatre sites -- they may be helpful). I would hate for the fire marshall to shut you down over something like that.

Hi,I think it would be a better idea to have a cable controlled mouth. That way you're puppeteer doesent have a fit! He He ,and also it seems you can never get people to wait before entering the room were you do you're show.

Um........have you thoughte aboute paper Mache? My favorite resource I've found on it is ultimate paper mache. The origional method of paper mache was with paper pulp, not strips. And do not use flower!
The important thing is to remember when making her paper mache clay and using it is to not make thick layers .I also have found some realy strong recipes..... if you are interested.Thank you
